Managing annual leave in a small business is one of the first HR challenges you'll hit, and it's a bigger deal than it sounds. Get it right, and your team stays engaged, retains its best people, and grows steadily. Get it wrong, and you'll spend your days chasing leave requests instead of running your business.

I'm Ben, CEO at Charlie. We're a team of around 50 now, but when it was just a handful of us, time off wasn't really on my radar. As we grew, it quickly became one of my day-to-day headaches. I didn't have time to handle it properly, so it sat on the back burner while people chased me for answers. I wasn't sure we were fully compliant. I kept meaning to double-check our pro rata holiday calculations, but never found the headspace. And I wasn't confident our annual leave policy was good enough to attract and keep the right people.

If you're a small business owner, or the person handling HR alongside your actual job, this might sound familiar. So here's how we built an effective annual leave process at Charlie, starting with no prior HR experience.

The challenges of managing annual leave in small businesses

Small businesses face more time off challenges than big corporations, mostly because there's less room to absorb the chaos. Too many people off at once, no cover for someone on holiday, not enough notice, too much leave carried over, and what happens is it all lands on you. 

At Charlie, our early problems were:

  • No proper HR policies, which left too much open to interpretation.
  • No clear annual leave allowances, so nobody really knew how much was reasonable to take (also known as unlimited holiday). 
  • Manual Excel spreadsheets, even though we had our own HR software. We still calculated pro rata holidays and tracked carry-over by hand.

It was scrappy. That was fine when we were three people in a room, but it fell apart as we grew and I don't think that's unusual. I've heard the same story from other small businesses: it works until it suddenly doesn't.

Refining our annual leave policy as we grew

Scrapping unlimited holidays

As a young CEO, unlimited holiday sounded ideal, who wouldn't want that? In practice, it caused more problems than it solved:

  • High performers kept performing, but neglected their own time off with no clear allowance to guide them.
  • It created unfairness, since people took very different amounts of leave.
  • Without a limit, people felt anxious about what counted as "too much."

We eventually scrapped it in favour of a clearer annual leave policy: 25 days a year on top of bank holidays, plus the 24th and 31st of December off when they don't fall on a weekend. Not an easy call, but the right one long-term. 

Covering every type of leave

Running a small business doesn't mean your team's lives get simpler. People still get ill, have children, or need extended time off, just at a smaller scale. So we built out a full set of leave types, on top of annual leave:

  • Sick leave — 20 days at full pay on a rolling basis, more available after that at reduced pay.
  • Personal days — our version of duvet days, 4 per year.
  • Sabbatical — one month at 50% pay after three and a half years with us.
  • Carer's leave — 5 paid days for anyone caring for a dependant.
  • Jury service — full pay if you're called up.
  • Compassionate leave — paid time off after losing a loved one.
  • Parental leave — 10 weeks full pay, 10 weeks at 50%.
  • Pregnancy loss and parental bereavement leave — two weeks full pay.

It sounds like a lot to build, but it's worth covering every situation upfront rather than scrambling when something happens.

The easiest way to stay on top of all this is to automate it. We run every leave type through our leave management system, Charlie: the team books their own time off against their allowances, we get notified by email, and reports let us see exactly what's been taken and when, so we can keep adjusting our policies as we go.

Hybrid working, flexible hours and the 9-day fortnight

We also give the team flexibility over how they work: no set hours, freedom to work anywhere in the UK, and up to 90 days a year working abroad. Paired with our 9-day fortnight and our flexible hours, it's made a real difference to flexibility and cut down on absences too.

Once our policies were solid, we realised our software needed to catch up and that what we built for ourselves would help other small businesses too.
